Conversational AI had two distinct eras: before and after ChatGPT. Before, chatbots were decision trees with NLU on top — they could handle 20-30 intents and failed spectacularly on anything else. After, LLM-powered chatbots can handle open-ended conversation but struggle with structured workflows (booking appointments, processing returns). The best production systems use a hybrid: an LLM for understanding and generating responses, a deterministic system for executing actions. Intercom and Zendesk both moved to this architecture in 2024. The chatbot talks to the customer. The workflow engine handles the business logic. Trying to make the LLM do both is where most deployments fail.
