Scale AI made a bet in 2016 that data labeling for self-driving cars would be a massive market. They were right about the size, wrong about the customer. Self-driving car companies turned out to be slow-paying, capital-constrained buyers. The pivot to enterprise AI data (labeling, evaluation, fine-tuning) and government contracts transformed the business. The $700M+ ARR is now heavily weighted toward defense and government — which provides revenue stability but creates political risk. The deeper insight: Scale AI recognized earlier than most that the bottleneck in AI is not models (those are commoditizing) — it is data quality. The company that controls data quality controls AI outcomes. That thesis is worth more than any model.
