OpenAI's real growth hack was not ChatGPT — it was the API launched two years earlier. By the time ChatGPT went viral in November 2022, OpenAI already had 300+ companies building on GPT-3. The consumer product was a demand-generation engine for the API business. Most people see ChatGPT as the product. It is actually the world's most expensive demo. The $3.4B ARR is split roughly 60/40 API-to-consumer, and the API side has better margins and lower churn. The lesson: if you are building an AI company, build the platform first, then build the consumer app as marketing for the platform. Not the other way around.
