Cohere made a strategic bet that most AI companies avoided: on-premise deployment. While OpenAI and Anthropic built cloud-only APIs, Cohere ships models that run inside a customer's infrastructure. This matters enormously in regulated industries where data cannot leave the building. Banks, healthcare companies, and defense contractors will not send patient records or classified data to a third-party API, no matter how good the model is. Cohere's on-premise offering is slower to sell (6-12 month enterprise sales cycles) but dramatically stickier. Once a model is deployed inside a customer's VPC, the switching cost is immense. The $445M in funding is buying patience — Cohere is trading speed for durability in a market where most competitors are doing the opposite.
